1. The situation

A mid-sized wellness retreat in Surat Thani province, built in a Tropical Wellness Sanctuary style blending Thai vernacular with Bali aesthetic. Two-storey yoga shala (capacity 40), beachfront meditation pavilion, detox kitchen + raw food restaurant, infrared sauna, ice bath, sound healing room, and several treatment spa rooms. Core programs: 7-day Yoga Retreat, 10-day Detox + Cleanse, 21-day Yoga Teacher Training (200hr YTT), 5-day Silent Meditation, 3-day Sound Healing Intensive.

The owners are a husband-and-wife team. The wife is a Yoga Alliance 200hr + 500hr YTT certified yoga teacher; the husband worked in Singapore finance for 12 years before relocating to open the retreat in 2018. Team includes a wellness director, yoga teachers, detox chef, spa therapists, admin, and housekeeping/F&B staff.

At discovery the owners shared 2024 revenue of THB 14.2M but OTA commission of THB 3.1M (21.8%). Wellness OTA platforms charge higher commission than hotel OTAs because the niche is specialised: BookYogaRetreats 22%, BookRetreats 25%, Tripaneer 30%, Retreat.guru 18%, RetreatHub 22%. Aggregate split was 82% OTA, 18% direct — and the direct slice came from repeat students + word of mouth + the wellness director’s Instagram following.

The previous site was a Wix template the wellness director had built when the business launched in 2018 — 6 years old, never rebuilt. The Wix theme loaded in 5.8 seconds on 4G, failed Core Web Vitals across the board. Content was English-only, no hreflang, no Schema markup that Google rewards with rich snippets. Booking was an inquiry form where the customer filled details then waited 24-72 hours for admin reply — 60% of customers gave up waiting and booked another retreat offering instant confirmation through BookYogaRetreats.

The harder problem: the wellness market in Surat Thani province is a very specific niche. 78% of customers come from European markets (German 28%, French 18%, Italian 14%, Spanish 10%, Scandinavian 8%) and have a 4-8-month research period before travelling, because wellness retreats at THB 35,000-95,000/person require planning leave from work for 7-21 days + budget + choosing a program aligned with personal self-development goals. The retreat’s site had zero content addressing that research period — customers searched wellness content, ended up reading on competitors’ blogs or Tripaneer, and booked there.

2. Why off-the-shelf solutions didn’t work

The owners had tried 4 approaches; none worked. First was Instagram Ads at THB 45,000/month for 6 months in 2024. ROI was negative because IG wellness audiences are top-of-funnel awareness, not ready to book an expensive retreat. CPC was THB 38-55, landing-page conversion was 0.3% because the Wix site was slow and booking wasn’t instant.

Second was hiring a freelancer at THB 22,000/month for 5 months. The freelancer didn’t understand the wellness niche, targeted generic keywords like “yoga retreat” and “meditation course” that compete with Bali + Costa Rica + Tulum (already dominating the market), and didn’t dig into long-tail intent like “silent meditation retreat Asia April”, “200hr YTT Thailand 2025”, or “detox retreat for women solo Thailand” — what wellness customers actually search.

Third was a new Wix theme, thinking it would solve performance. USD 1,200 for a premium template + THB 18,000 freelancer install. Design looked better but the page still loaded in 5.2s (Wix structural limitation), still no Schema, still not multilingual, booking still inquiry-based. Rolled back after 2 months.

Fourth was investing in BookYogaRetreats Premium listing (USD 800/month) + Featured placement on Tripaneer (USD 1,200/month) for 8 months. Revenue rose 18% but commission rose proportionally — no dependency reduction + no brand asset built.

Common thread: agencies + freelancers + SaaS templates didn’t understand a wellness niche that requires technical SEO + multilingual + specialised Schema (Course, Event, MedicalBusiness) + content strategy that works as a 4-8-month research funnel.

3. Our approach

4. Week-by-week

Week 1-2: Discovery + Onsite Visit + Audit. Owner + wellness director interview. 3-day onsite — 300+ photos + 8 videos (yoga class, meditation, food, sunset, beach, sound healing). Teacher interviews. Audited the old Wix site — page load 5.8s + Core Web Vitals failing + 28 duplicate-content pages + no Schema. 5. Obstacles + Pivots

Obstacle 1 — IT + ES translation tone didn’t work. Month 2 post-launch Italian + Spanish organic traffic was 60% below estimate. Obstacle 2 — Lodgify didn’t support 21-day YTT booking. Lodgify’s standard booking limit is 14 nights max, but the 200hr YTT program is 21 nights. Pivot: built a custom workaround through a Cloudflare Worker overriding the Lodgify limit + custom payment schedule (30% deposit + 60-day-before-retreat balance) + custom waiver form (yoga teacher training requires liability waiver + medical disclosure).

Obstacle 3 — BookYogaRetreats began penalising the listing as direct grew. Month 4 post-launch direct booking grew 240%. BookYogaRetreats sales reps called to discuss + threatened to reduce listing visibility if commission spend didn’t increase. Pivot: strategy was to maintain BookYogaRetreats Standard listing (22% commission) without upgrading to Premium + focus on pushing direct booking through past-guest follow-up + referral program + own influencer + content marketing. By month 6 direct accounted for 62% of revenue — even when BookYogaRetreats reduced visibility, the impact was muted.

6. Post-launch + Ongoing

4 months post-launch organic bookings grew from 18 to 140 retreats/month (+680%), the site reached Google Top 3 for “yoga retreat Thailand” (#2) and “detox retreat Thailand” (#3), organic traffic from 380 to 8,500 sessions/month (+2,140%), OTA dependency from 82% to 38%. Most recent month: THB 1.8M from direct channels (vs baseline THB 220,000/month). Commission savings THB 280,000/month.

Lessons learned for the wellness retreat niche. 1) Wellness customer research period is 4-8 months — content strategy must support the entire funnel, not just the booking page. 2) Native translators who are wellness practitioners clearly outperform professional translation agencies — they’re sensitive to wellness terminology + tone authenticity. 3) Pre-retreat email automation matters — reduced cancellation rate from 18% to 4% + delivered 32% add-on conversion rate. 4) Wellness OTA commission of 22-30% means direct booking ROI is higher than any other hospitality segment. 5) Schema Course + Event + Person (teacher) are critical for wellness rich snippets — Google grants 3-5x visibility.
